Hotel Break-Even Occupancy Calculator
Calculate your hotel's minimum break-even occupancy, required room nights, and ADR sensitivity scenarios.
Hotel Break-Even Occupancy Calculator
Determine the modelled room nights and occupancy threshold required to cover operating fixed costs.
1. Inventory & Operating Period
2. Rate & Operating Cost Structure
3. Current Performance & Ancillary Offset (Optional)
Break-even requires 200 sold room nights (33.3% occupancy), generating โน10,00,000 in room revenue.
ADR Sensitivity Modeling
[SCENARIO]How changing your pricing changes your break-even room night requirement:
| Scenario | ADR | Contrib. | Break-Even Occ. |
|---|---|---|---|
| -10% ADR Scenario | โน4,500 | โน3,000 | 38.9% (234 rms) |
| Current ADR | โน5,000 | โน3,500 | 33.3% (200 rms) |
| +10% ADR Scenario | โน5,500 | โน4,000 | 29.2% (175 rms) |
Note: Higher ADR reduces mathematical break-even occupancy, but does not guarantee market demand. Model pricing against regional compsets.
Scale My Hotel audits fixed cost allocations, cost per occupied room (CPOR), and builds dynamic pricing models for independent hotels.

Calculation Framework & Assumptions
Methodology reviewed: 2026-10-02 ยท Check your propertyโs source records before deciding
Mathematical Formula
Required Nights = max(0, Fixed Costs โ Ancillary Contribution) รท Positive Per-Night Contribution; Occupancy = Required Nights รท Available Nights ร 100
Calculate the stayed room nights and occupancy needed to cover entered fixed costs after channel fees, servicing cost and net ancillary contribution.
Inputs & Variables
- Saleable Rooms
- Operating Days
- Average Daily Rate (ADR)
- Fixed Operating Costs
- Variable Cost per Occupied Room
- Channel Commission %
- Current Occupancy %
- Net Ancillary Contribution
Assumptions & Exclusions
- Non-positive contribution produces no finite break-even; required occupancy above 100% is infeasible at entered assumptions.
- Fixed costs and ancillary contribution must describe the same period.
- Excluded: Not a live platform scan, audited financial statement or guarantee of results.
- Excluded: Property-specific contracts, tax treatment and operational records must be checked separately.
Understanding Hotel Break-Even Economics & Pricing Floors
Unlike inventory businesses that can store unsold goods, hotel inventory is perishable: an unsold room night represents zero revenue that can never be recovered. At the same time, operating a hotel requires substantial committed fixed overheadsโproperty leases or debt service, round-the-clock front desk staffing, maintenance contracts, and core utilities.
Core Mathematical Formula
Available Room Nights = Total Saleable Rooms ร Operating Days
Net Realised ADR = Gross ADR ร (1 โ Blended Distribution Commission %)
Contribution per Sold Room = Net Realised ADR โ Variable Servicing Cost (CPOR)
Net Fixed Costs = max(0, Total Fixed Costs โ Net Ancillary Contribution)
Break-Even Sold Room Nights = Net Fixed Costs รท Contribution per Sold Room
Break-Even Occupancy % = (Break-Even Sold Room Nights รท Available Room Nights) ร 100
Worked Example
[Illustrative] Assume 20 rooms over 30 days, giving 600 available room nights, โน7,00,000 entered fixed costs and โน1,500 variable servicing cost per occupied night. Distribution commission and ancillary contribution are zero in this example. These inputs are a calculation fixture, not a property result or a recommended cost structure.
- Current ADR: โน5,000
- Contribution per Room Night: โน5,000 โ โน1,500 = โน3,500
- Required Room Nights: โน7,00,000 รท โน3,500 = 200 room nights
- Break-Even Occupancy: 200 รท 600 = 33.33%
- Safety Margin at 50% Occupancy: 50% โ 33.33% = +16.67 percentage points
Cost Per Occupied Room (CPOR) Price Floor
Compare the net realised rate after distribution fees with incremental servicing costs. [Illustrative] A โน1,400 net rate less โน1,500 variable cost contributes โโน100 per sold night before fixed costs. A blended CPOR that includes overhead is a different measure; use the actual variable cost field here.
Operating Buffer & Seasonality
Compare current occupancy with the calculated threshold in percentage points, then model separate seasonal rates, costs and net ancillary contribution. The tool does not prescribe a universal buffer or forecast demand; choose cash reserves using your own cost commitments and observed pickup.
Strategic Next Steps
If the required occupancy is difficult to sustain against your actual pickup, review costs and contribution before changing rates. Use the OTA Commission Loss Calculator to review entered channel fees, or discuss property-specific pricing through our Revenue Management Services.
